The honest answer for most businesses is: probably not quite as efficient as it looks.
Not because the team isn't working hard. But working hard and working efficiently are different things. As operations grow, they accumulate complexity: rules that once made sense but no longer do, workarounds that became workflows, and processes that were never designed for the scale they're now running at.
Spotting this kind of inefficiency requires asking different questions than the ones you normally ask — not 'how do we get through today?' but 'are we creating unnecessary difficulty for ourselves?'
Diagnostic 1: Do your constraints still earn their place?
Operational constraints are necessary. But over time, they accumulate.
A constraint added for one customer, one situation, or one period of the business often stays long after the original reason has gone. The cost isn't always obvious — it shows up as plans that require more manual adjustment, routes that can't absorb flexibility, and workloads that are harder to balance than they should be.
Questions worth asking:
- Are there jobs restricted to specific drivers or vehicles for reasons that are still valid?
- Are time windows genuinely contractual — or have customer preferences hardened into hard rules?
- Are there planning rules your team follows that nobody can clearly explain the origin of?
A constraint audit isn't about removing standards. It's about ensuring every rule in your operation is doing real work — and removing the ones that aren't.
Diagnostic 2: Are you defining work in the most plannable way?
How you capture a task matters more than most people realize.
A job defined as a single large delivery might be better treated as two separate tasks — especially if they have different time or access requirements. Conversely, tasks always done together might be captured separately, creating unnecessary complexity in planning.
Capacity capture is a common blind spot. If your vehicles can be constrained by both weight and volume, but you're only recording one, your plans will look more flexible than they actually are — until vehicles start arriving overfull.
Review how your most common job types are structured, and ask whether the way they're captured makes planning them easier or harder.
Diagnostic 3: Is geography working for or against you?
Distance is one of the most direct drivers of cost in any routing operation. Routes that require vehicles to travel far for isolated jobs, or that revisit the same geographic areas on different days, are usually more expensive than they need to be.
- Do you have consistent work in far areas — and is it being grouped efficiently?
- Are you serving the same geographic area on multiple days when it could be consolidated?
- Are same-day or last-minute jobs regularly disrupting well-built routes?
Every isolated trip that could have been batched, and every urgent job that broke an efficient route, represents a cost that's easy to miss because it never shows up as a single line item.
Diagnostic 4: Is your planning learning from execution?
Plans are built on assumptions: how long a job takes, how much a vehicle actually holds, how reliable a particular route is. Over time, those assumptions should be refined by what actually happens.
If your planning data hasn't changed significantly in months, that's worth examining. Either your operation is unusually stable, or the feedback loop between execution and planning isn't functioning.
- Are actual job durations feeding back into your planning estimates?
- Are vehicles consistently over or under-utilized — and is that informing how capacity is captured?
- Are particular customers, areas, or job types consistently causing issues — and is that being addressed in how they're planned?
Planning that doesn't learn from execution keeps making the same mistakes.
